Act I: The Catalyst

Deepak Garg graduated in Mechanical Engineering from IIT Kanpur in 2003 and earned his MBA from IIM Lucknow. As a Director at McKinsey & Company, Deepak spent eight years leading logistics and supply chain practices across Asia. In 2014, while conducting extensive field research on Indian national highways, Deepak spent days traveling alongside long-haul truck drivers. He was horrified by the brutal reality: truck drivers lived in subhuman conditions, went home once every two months, survived on drugs to stay awake, and suffered rampant health issues, leading to severe national driver shortages and highway accidents.

Act II: The Genesis Bet

In 2014, alongside Gazal Kalra, Deepak founded Rivigo in Gurugram. His vision was to revolutionize Indian highway freight through an internationally patented concept: 'Relay Trucking.' Deepak asked a radical question: why should a truck driver travel 2,000 kilometers from Delhi to Chennai with a single truck? Instead, treat truck driving like an airline relay: divide highway routes into 250-kilometer legs, with relay pit-stops where drivers swap trucks. A driver drives four hours, hands the truck to another driver, takes a returning truck back, and returns home to sleep in his own bed every single night.

Act III: Zero-to-One PMF

Relay trucking produced a miraculous double benefit: truck drivers (whom Deepak re-designated as 'pilots') enjoyed regular working hours, family life, and societal dignity, while client trucks never stopped moving except for 15-minute driver swaps. While traditional Indian trucks covered 200–250 kilometers a day, Rivigo's relay trucks covered over 1,000 kilometers a day—cutting transit times from Delhi to Bangalore from six days to under 40 hours, matching air-cargo speeds at a fraction of the cost.

Act IV: The Flywheel of Scale

E-commerce giants, automotive manufacturers, and pharmaceutical companies rushed to ship time-sensitive goods via Rivigo. Securing venture capital from Warburg Pincus, SAIF Partners, and Fidelity, Rivigo scaled a fleet of thousands of smart, IoT-connected trucks. In September 2019, following a funding round led by KB Global, Rivigo officially entered the unicorn club at a valuation exceeding $1.05 billion.

Act V: Crucible of Fire & Inflection Points

Maintaining a massive asset-heavy fleet of thousands of physical trucks proved capital-intensive amidst rising diesel costs and vehicle financing overheads. Deepak engineered a major strategic evolution: transitioning Rivigo into an asset-light freight technology marketplace called 'National Freight Exchange' (NFX), allowing third-party fleet owners to plug into Rivigo's relay dispatch software. In 2022, Deepak orchestrated the strategic sale of Rivigo's B2B express business to Mahindra Logistics, focusing Rivigo on its tech-driven truck brokerage and full-truckload freight software.

Act VI: Ecosystem Architecture

Deepak Garg proved that an empathetic, human-centric design philosophy could solve a massive economic bottleneck in emerging markets. His patented relay model has been studied as a Harvard Business School case study and lauded by transport ministries globally for elevating driver safety and highway logistics efficiency.

Act VII: The Long Horizon

Deepak continues to pioneer digital transformation across Indian freight logistics. His long-term blueprint combines AI freight optimization, connected IoT diagnostics, and electric highway corridors, striving toward an emission-free, highly automated, and humane logistics ecosystem for the entire subcontinent.
